The packaging reset that added $12M in ARR without new customers

How one SaaS company restructured its tiers and surprised everyone.

Pricing is one of the highest-leverage decisions a company makes. And it's one of the most neglected.

One mid-market SaaS company hadn't touched its pricing in three years. Meanwhile, the product had evolved significantly, and competitors had moved upmarket.

The leadership team decided to restructure their packaging. No major feature changes. No new customers. Just a smarter tier structure and slightly higher prices.

The result: $12M in incremental ARR from the existing customer base.

How? By making it easier for customers to self-select into higher tiers, reducing confusion, and capturing value they were already receiving.

"We weren't being greedy," the CEO explains. "We were just being honest about what we were delivering."

The lesson: revisit your pricing. Regularly. Your customers have probably gotten smarter about how they use you since day one.
